Most trust frameworks — in management science, in organisational psychology, in leadership development — were built for environments where change was episodic: a crisis happened, stability returned, and trust rebuilt on familiar ground.
That model no longer holds. Technological acceleration, geopolitical fragmentation, and the collapse of institutional authority have created conditions in which change is the permanent state, not the exception. Trust frameworks designed for stable environments produce brittleness, not resilience, when applied to permanent uncertainty.
The research question: What does trust look like when it cannot be grounded in predictability, shared history, or institutional authority? Can trust be built on — and through — change itself rather than despite it?
A five-stage framework
The NeverNormal research programme has produced the TRUST Arc — a five-stage model describing how trust forms, sustains, and regenerates in conditions of high uncertainty.
What we are testing
H1 — Trust requires uncertainty
Trust that has never been tested by uncertainty is not trust — it is habit or inertia. Genuine trust is structurally dependent on conditions under which betrayal was possible and did not occur. This makes uncertainty a precondition of trust, not merely a threat to it.
H2 — Adaptive capacity is trust-mediated
Organisations with higher TRUST Arc scores demonstrate measurably greater adaptive capacity in conditions of disruption — not because trust produces certainty, but because it reduces the cognitive and relational cost of operating under uncertainty.
H3 — Standard trust measurement is environment-dependent
Standard organisational trust surveys (Edelman Trust Barometer methodology, Organizational Trust Inventory) measure trust in stable conditions. Their validity degrades systematically in high-uncertainty environments. A new measurement framework is needed for NeverNormal contexts.
Research and application
The NeverNormal consulting programme provides access to longitudinal organisational data across multiple sectors. Case studies document TRUST Arc scores, adaptive capacity measures, and disruption response across organisations that have undergone significant change events. Data is anonymised for research publication.
A validated 30-item self-report instrument measuring each TRUST Arc dimension at individual, team, and organisational level. Currently in use in consulting engagements. Psychometric validation (factor analysis, test-retest reliability, convergent validity) is the primary research output target for 2026–2027.
The iterators.org Equora Emergence Circle provides qualitative observational data on trust formation in novel interdisciplinary encounter — conditions of maximum uncertainty and minimum shared history. These observations inform the theoretical framework without being the primary data source.
The NeverNormal TRUST Arc and the Trust, Conflict & Pride research programme are parallel tracks addressing the same underlying question from different angles. The conflict hypothesis (that conflict is a structural prerequisite of trust) maps directly onto the "Stake" dimension of the TRUST Arc.
Research roadmap
Framework development. TRUST Arc conceptualized and tested in consulting practice. Initial case studies. Assessment instrument (v1) developed and deployed.
Psychometric validation. Assessment instrument validation study. Target N=200+ across multiple organisations. Factor analysis and reliability testing.
Publication. Working paper on Zenodo. Submission to journal in organisational psychology or management science. Integration with Trust/Conflict research programme findings.
Applied extension. NeverNormal certification programme for organisations. TRUST Arc as the measurement backbone of the EQUORA Institute's applied research in organisational systems.
